In 2021, it was enough to send 500 cold emails a week to have a constant flow of B2B leads. A response of 5–8% was the norm. Today, the same mailing yields 0.5–1%, and more and more often it ends up in the spam folder before it even reaches the recipient.
What has changed? Three things at once: spam filters have become much more effective, B2B buyers have learned to ignore non-personalized messages, i the content marketing market has matured, there is more good content, so the weak one stopped working.
This doesn't mean that generating B2B leads has become impossible. It means that what works has changed. Below is an overview of 6 channels, with real costs, time to effects and rating for 2026.
Channels that are still working
1. SEO and content marketing
How it works: you create articles, guides, case studies and tools that answer questions that your potential customers enter in Google. Someone is looking for „how much does an offer configurator cost”, comes across your article, sees that you understand their problem, signs up or writes.
Cost per lead: PLN 50–300, and decreases over time. After 12 months, the same article generates leads without additional expenses. This is the only channel where the investment increases instead of decreasing.
Time to effects: 3-9 months for first SEO results, 12-18 months for stable traffic. It requires patience, but the ROI over a 2-3 year horizon is the highest of all B2B channels.
What works in 2026: articles answering specific questions (not general „what is X”), interactive tools (calculators, trial configurators), case studies with real numbers. Generic content without your own point of view is no longer enough.
2. LinkedIn outreach (personalized)
How it works: you identify decision-makers in companies that match your client profile (industry, size, position), you send a personalized message referring to the specific situation of that company, you build a relationship through content before asking for a meeting.
Cost per lead: PLN 200–800, depends strongly on the quality of targeting and personalization. With a well-selected group and a personal message, the conversion to response is 15-25%. For mass templates, below 2%.
What works in 2026: a message that shows that you spent 5 minutes finding out what the recipient's company does. A reference to their product, recent post, or current industry situation. Social selling, commenting and sharing for 2-4 weeks before sending a message.
What to avoid: „Hey [Name], I noticed your profile and wanted to get in touch,” that goes to the trash. Automatic sequences with 5 follow-ups per week are a block.
3. Referrals and partnerships
How it works: A satisfied customer recommends you to another customer. A partner (e.g. a marketing agency recommending an IT company) refers clients to you that it cannot serve on its own.
Cost per lead: practically zero. A lead from a referral converts 3-5 times better than a lead from cold outreach and has a shorter sales cycle of 30-40% (data: Harvard Business Review 2024).
How to activate: don't wait passively. After completing a successful project, ask directly: „Do you know anyone who might have a similar problem?” Referral programs with commission work when the lead actually buys, not for the recommendation itself.
4. Webinars and industry events
How it works: you are conducting a webinar on a topic that your potential client wants to understand. A participant devotes an hour, which is a signal of high commitment. After the webinar, you have a reason to contact us.

What stopped working in 2026
Mass cold email without personalization
