Hidden costs that SaaS sellers don't tell you
1. Customization fees
First and foremost, any change to pricing rules that cannot be handled within the admin panel requires consultant hours. Example: you want to add a rule stating, “Customers from Germany receive an 8% discount, but only on orders over 50,000 EUR.” In Epicor / TaCTOn, it’s either in the template or you pay consultants $200–400/hour. In custom development, a sprint costs 5,000–15,00PLN 0 per project.
2. Per-user pricing puzzle
In practice, SaaS costs scale linearly with the number of users. With 5 salespeople ($100/month per user = $6,000/year), that’s reasonable. With 50 salespeople ($60,000/year), it’s painful. Custom maintenance costs do not increase with the number of users.
3. Lock-in integration
In particular, Configure, Price, Quote SaaS integrates with popular systems. Salesforce, Dynamics, SAP, MS, NetSuite. If your ERP is Comarch XL from 2015, Subiekt GT, or your own .NET system from 2011, there is no native integration. Options: (a) adapt the ERP, (b) write custom middleware, (c) abandon the dynamic pricing.
4. Contract lock-in
Specifically: if you stop paying for your subscription, you lose access to customer data, configuration history, and quote templates. Exporting to CSV rarely solves the problem—half the value lies in the logsc, which you can’t export.
5. Pricing volatility
On top of that, the SaaS provider is changing its pricing. You have no choice. In 2023, Salesforce raised its Configure, Price, Quote prices by ~12% for most contracts. With a custom solution, once the pricing is set, it only changes if you request an upgrade.

„If TaCTOn is more expensive, why do so many compaNos use it?”
Because for an enterprise with 50+ salespeople and a mature IT stack. TaCTOn is a rational choice. The setup fee is amortized across many users, the subscription model fits their operating budget (opex, not capex), and advanced constraint-solving can handle truly complex products. For a Polish company with 8 salespeople and one production plant, overkill.
„Does JSON Hub replace Epicor?”
Not to the full extent. First of all, EpicorConfigure, Price, Quote has 20 years of history, thousands of enterprise customers, deep integrations with SAP and Oracle. JSON Hub targets a different segment, Polish manufacturing compaNos with 50-500 employees with a unique sales processs. For this segment, JSON Hub is often better (cheaper, more flexible, Polish-language support, integration with Polish ERPs). For General Electric, no.
„We already have Salesforce. We're getting Salesforce Configure, Price, Quote, right?”
On the one hand: if your sales team is already using Salesforce, native integration. But remember: Salesforce Configure, Price, Quote costs $75-150/user/month, requires additional configuration and rarely has ready-made integrations with Polish systems (Comarch, Subiekt). With 10 salespeople it is $900-1,800/month – PLN 43,000-86,000 per year. A custom configurator costs less to start with, and after 2 years you're on your own.
„Can we start with SaaS and then move to custom?”
Yes, but expensive in practice. Namely: migration from SaaS to custom is not export-import. This is a rewrite of business rules that in SaaS are in a proprietary format. We saw this at the client, two months of team work plus access to historical data that the SaaS provider is reluctant to provide. It's better to decide to start.

P.S. The most common reaction after comparing TCO: “I didn’t know that a custom solution would be cheaper in 18 months.” It’s no secret—it’s just math that no one selling SaaS ever does. The salesperson shows you the monthly subscription fee. You have to multiply that by 12 × 5 years × the number of salespeople, add the setup fee, customization hours, consultant dependencies, and the hidden cost of lock-in. Then the comparison looks different.

Limitations: costs increase linearly with the number of users (for 100+ users, it’s 50–100k PLN/month), customization requires a dedicated team of consultants (also paid), and lock-in after 2–3 years is significant. For enterprises with a budget of 1M+ per year. SaaS scales. For a 100-person company with a budget of 200k/year, custom solutions often win on TCO.
