For the last ten years, the Product configurator has been treated like a cool gadget on a website: an interactive box with options that looks nice in an agency's portfolio. Companies implemented it separately from the rest of the systems, as a „tool for the sales department”. This way of thinking in 2026 is a costly mistake.
The new wave of implementations treats the configurator as company's operations center: a single library of 3D models with configuration rules that simultaneously feeds e-commerce, sales, customer service, marketing and production. The difference is architectural, but its consequences are purely business: the same PLN 100,000. PLN for 3D models gives five times more value because he works in five places at the same time. The context of this transition was described earlier in the text Digital showroom 2026 why 61% B2B customers won't call a salesperson.
In this article, I show what such an architecture looks like, which 5 areas of the company benefit the most, what technical integrations it requires and where to start the transformation. I start with a direct comparison of both approaches.
Silo vs Hub: the same 100,000 PLN, two different effects
The comparison below shows what the same investment in 3D models looks like in the 2018 approach (silo) and in the 2026 approach (hub). The key difference is the number of places where the 3D model works and the number of parallel asset repositories that the company must maintain.
Configurator as a silo vs. as an operations center
The same investment of PLN 100,000 PLN into a 3D model, two different architectural approaches
Why the configurator as a silo is a cheap saving
A classic implementation of the configurator in a Polish manufacturing company looks like this: 60-100 thousand. PLN for 3D models, another 40-80 thousand. PLN for the configurator engine, integration with the contact form, deploy on a separate subpage. Effect: the sales department receives a lead with configuration in an e-mail. Marketing continues to do photo sessions for PLN 25,000. PLN for new products. Production then transfers the offer to the ERP system on the spot. Customer service continues to send a PDF manual after purchase.
The company paid for one resource (3D models), but uses it only in one place (configurator front-end). This is the same type of problem that we describe in more detail in the text The biggest lies about automation that we hear from managements: investing in a tool without changing the process architecture = wasted money.
Verified Market Reports in 3D Configurator Trends 2026 analysis calls this the way of thinking of a previous era. Quote: „In 2026, configurators are no longer isolated front-end tools. They are being pulled into a broader operational context where the same 3D asset library powers ecommerce, sales enablement, customer support, and manufacturing preparation.” This is not a branding trend, it is a change in architecture.
Five areas fed by one 3D model
A company that has successfully implemented a configurator as a hub has a single source of truth for all product representations: a 3D model with metadata. Each of the 5 areas of the same company gets what it needs from this source.
1. Ecommerce (product cards, listing, filtering)
Instead of doing a photo session for each new product (PLN 20-40 thousand per line), the company generates a full set of materials from the 3D model: 8 product shots, 3-5 color variants, thumbnails for categories, social image (OG), interactive 360 widget on the card. Everything from one source, in just a few hours of rendering. The model update automatically propagates to all photos. A case study involving the connection of the configurator with the sales platform is described in the text Product configurator connected to Allegro.
2. Sales (front-end configurator + CRM)
The salesperson and the B2B customer open the same 3D model in the browser configurator, configure the product, get a quote and save the link. The configuration ends up in CRM as an opportunity with full parameters. The salesperson does not prescribe anything manually, the customer does not wait 3 days for an offer. We describe more about how to specifically build the pipeline configurator → CRM → sales in the text Integrating a configurator with your CRM: how to turn leads into closed deals.
3. Customer service (interactive manuals, AR)
After purchasing, the customer receives a link to an interactive manual based on the same 3D model. Click on a component to see a description, assembly video, or order a spare part. The AR application on your phone superimposes the model on reality, which helps with complex assembly. Operating profit: 40-60% fewer service calls because the customer solves typical questions himself.
4. Production (BOM, CAM, line preparation)
The 3D model in the configurator already has a component structure. When the customer clicks „order”, the configuration goes directly to the production system as an order with a full BOM (bill of materials), dimensions, and CAM machine settings. There is no manual transcription, so production errors such as „the salesperson entered it incorrectly” disappear. Furniture and machinery companies report a decrease in production complaints by 25-40% after integrating the configurator with ERP.
5. Marketing (advertising, LinkedIn, catalogs, video)
Marketing takes materials from the same 3D library for Meta ads, LinkedIn videos, printed catalogs, and showreels. The model update propagates automatically because the renders are generated from the same source. The company stops maintaining 5 parallel asset repositories (photo, video, PDF, PSD, INDD) and having 5 parallel updates.

The same 3D model generates PDP photos (several shots and color variants), interactive 360 on the product card and thumbnails for the category. Instead of a photo session for PLN 20,000. PLN for each launch is generated automatically at night.
What do you technically need to have for this to work
The difference between an isolated configurator and a hub configurator is in the architecture layer. Three elements are critical.
Data model based on components, not on SKUs
The classic store has a table of products with SKUs. Configurator-hub has a component table with dependency rules. A specific customer's product is an instance: a collection of selected components with parameters. The difference seems academic, but the impact is huge: production can run a job based on this instance without interpretation. This is the basic idea on which it is based CPQ system (Configure, Price, Quote).
API-first as a design principle
The configurator must expose a REST/GraphQL API that returns models, variants, prices, and customer configurations. Without this, integration with CRM, ERP, WMS and e-commerce is painful and expensive. Implementations in which the configurator is widget-only, without API, are permanently doomed to isolation. This is one of the 7 red flags we write about in the text What the software house won't tell you before the contract.
Server rendering for marketing
For marketing to be able to take product photos from the configurator, a rendering queue is needed on the server. Classic configurators only live-render in the client's browser. The hub-configurator has an additional layer: a worker that takes the configuration and returns a PNG at advertising resolution. That's 20-40 thousand. PLN of additional infrastructure, but it pays off from the first marketing cycle. The choice of 3D technology for this layer is described in the text Three.js on the site. When does 3D stop being the wow effect?.
Transformation roadmap: don't start with everything
It's tempting to do all five areas at once. This very quickly leads to a project that lasts 18 months and nothing comes of it. The proven sequence is 4 quarters, quarter per area. The timeline below shows the order and specific metric that closes each quarter.
4 quarters to the configurator as an operations center
A proven implementation sequence, each quarter closes one area of the company
Real budget and payback horizon
There is no single price because it depends on the number of models, the complexity of the configuration rules and existing systems. The indicators below are the average of our implementations for manufacturing companies (turnover PLN 20-100 million, one main product line). The methodology for calculating the return is described in the text ROI from the configurator: how to realistically calculate the return on investment.
How much does the full implementation of the hub configurator cost?
Indicators for a medium-sized manufacturing company, turnover PLN 20-100 million, one main product line
| Stage | Cost | Time |
|---|---|---|
1. MVP sales configurator 3D + pricing + CRM + API-first |
80,000-150,000 PLN | 3-4 months. |
2. Ecommerce + marketing rendering rendering worker + PDP integration |
40,000-70,000 PLN | 2-3 months. |
3. Production integration BOM → ERP, order pipeline |
60,000-120,000 PLN | 3-4 months. |
4. After-sales service interactive manual + AR |
50,000-90,000 PLN | 2-3 months. |
Implementation sum 4 stages, sequentially or in parallel |
230,000-430,000 PLN | 12 months. |
The return on investment for the entire program ranges from 14-24 months for companies that actually sell configurable products above PLN 20,000. PLN individually. On average, the client benefits in three areas: reduction of quotation time by 60-80%, reduction of production errors by 25-40%, savings on photo sessions and catalogs of PLN 100-300 thousand. PLN per year.
Summary
The configurator as an isolated widget on the page is a 2018 way of thinking. In 2026, companies that treat it as an operations center will win: one library of 3D models feeds e-commerce, sales, service, production and marketing. Architectural difference, business difference: five times more value from the same investment.
If your company already has a configurator, but it lives in a silo from the rest of the systems, it is worth calculating how much you waste on duplicate asset repositories and manual rewriting. If you don't have the configurator yet and are planning to implement it, the worst thing you can do is choose a provider that provides a widget without an API. This will cut you off from the rest of the benefits for 5 years. Contact us, if you want to talk about how to map this to your business.

Frequently Asked Questions
What is a configurator as a company's operational center?
This is an architecture in which one library of 3D models simultaneously feeds 5 areas of the company: e-commerce (PDP photos), sales (configurator with CRM), customer service (interactive manuals + AR), production (BOM to ERP) and marketing (renderings for advertising). The 3D model works in 5 places instead of one, so it gives 5x more value from the same investment.
Why is API-first critical to implementation?
Without API, the configurator is widget-only. It cannot be integrated with CRM, ERP, WMS or e-commerce. Widget-only implementations are permanently doomed to isolation, i.e. to a situation in which the company has a configurator but still transfers offers manually to the production system and performs separate photo sessions for advertisements. You lose 4 out of 5 potential areas of use.
How long does it take to transform a configurator from a silo to a hub?
The proven sequence is 4 quarters, i.e. 12 months. Quarter 1: sales configurator with API. Quarter 2: ecommerce + marketing rendering. Quarter 3: integration with production (ERP + BOM). Quarter 4: after-sales service (manuals + AR). Each quarter closes one area and produces a measurable effect.
What is the biggest operational savings after implementation?
Three items in the order of impact: reduction of offer time 60-80% (sales department), savings on photo sessions and catalogs PLN 100-300 thousand. PLN per year (marketing), reduction of production errors 25-40% (production). The third one is the most underestimated, because production errors generate complaints and loss of margin.
What is the real budget of the entire transformation program?
Total for an average manufacturing company: 230,000-430,000 PLN for 4 stages. Sales MVP 80,000-150,000 PLN, e-commerce/marketing 40,000-70,000 PLN, production 60,000-120,000 PLN, service 50,000-90,000 PLN. Annual maintenance 20-40% of implementation value. ROI for the entire program 14-24 months for companies selling configurable products at 20,000 PLN+ per unit.
