On Monday morning, the fleet dealer receives a request from the management of the leasing company: 240 company cars, three drive variants, four equipment packages, deliveries spread over three quarters. The valuation must be for Thursday, because on Friday the customer sits down with the competition. The trader opens Excel, calls the importer, sends e-mails to three cooperating insurers. On Wednesday at 16:00, the draft version has eight columns, two summation errors and one column with the comment „to be confirmed after phone call to.

The customer receives this PDF at 3pm on Thursday. She opens it once, scrolls to the last page, looks at the sum, closes it. The competitor sent a link to the configurator two hours earlier, in which the fleet president clicked the variant himself, saw the car in the company's color, got a calculation of the total cost of ownership for 48 months and could immediately ask for a contract.

This article describes how the 3D car configurator is built to win this situation. Not in the sense of a „nice widget on the website”, but in the sense of an architecture that shortens the cycle from a query to an accepted offer from five days to hours. We will show you what such an application consists of, how much it costs to implement it at three levels of advancement, how to calculate ROI before a decision is made, and when the investment will not pay off. Why 3D beats 2D configurator in B2B automotive sales

Flat-picture car configurators have been around for twenty years. The customer chooses the color, the system replaces the JPG. This works for a retail customer who knows they are buying one particular model. In fleet and B2B dealership sales, the problem is different: the decision maker on the other side is not a car specialist. He is the financial director of a construction company that needs 40 cars for field teams. He doesn't know the difference between an 18-inch and a 20-inch rim in the real world. Don't rub.

The 3D configurator removes this imagination gap. The customer turns the car, sees how the light reflects off the matte paint compared to the gloss, sees that the version without the spoiler fits the conservative image of the company better. This is not a question of aesthetics, but of the psychology of B2B purchasing. A person who has invested three minutes in turning the model is emotionally related to the decision. The same mechanism that makes IKEA allow you to twist furniture yourself: the IKEA effect plus the endowment effect.

Market data confirms the observation. Audi introduced a 3D configurator for dealers already in 2018. Anatomy of a 3D car configurator: five layers under the hood

The configurator, which operates on the production page and translates into leads, and not only into a wow-effect at the fair, consists of five layers. Each has a different technology, a different maintenance team, and a different scaling bottleneck.

Layer 1: 3D renderer and model

The rendering engine is the foundation, in practice today Three.js or Babylon.js. Both are WebGL-based JavaScript libraries, working directly in the browser without installing anything. The car model comes in GLB or glTF format, which is a web-optimized file that contains geometry, textures, materials and animations in one. A typical car model for a configurator weighs 8 to 25 megabytes, which with a well-configured CDN charges in 2-4 seconds on a 4G connection.

Three decisions on this layer determine the entire project budget. The first one: where do we get the model from? Car manufacturers rarely make their CAD models available to dealers, because they are files of several hundred megabytes containing technological secrets. They need to be slimmed down, remessed and prepared for the browser. This stage is performed by a 3D modeler, the cost is PLN 12-40 thousand for one car model depending on the level of detail. Second: how many visual variants we support. If the customer is to see the car with.

Layer 2: Option Tree and Business Rules

The renderer shows. The option tree decides what can be shown. This is the second layer, defined as a data structure, usually JSON, describing all the available configuration steps: body, drive, rims, spoiler, package, interior, accessories. Tier 3: price engine

The configurator that only shows colors does not sell. He sells the one that says „this configuration is PLN 187,400 net plus PLN 4,900 for delivery to Warsaw, payment under lease for 48 months means an installment of PLN 3,820 per month”. The price engine in the B2B car configurator is not a simple multiplication: it has to handle a dozen or so categories of variables.

Base price of the model, surcharge for equipment from the option tree, fleet discounts depending on the volume, dealer margin determined per customer, delivery cost depending on the location, GAP and AC insurance from the forks of three insurers, costs of registration per voivodeship, stamp duty, cost of boards. In addition, three financing options: cash, operating lease, long-term rental. Each with a different schedule, buyback value and clauses. In practice, the price engine for the dealer configurator is 8.

One question is critical: whether the prices displayed to the customer are ultimately binding or only indicative. In B2B, the hybrid model is most often used: the base price and equipment are binding for 30 days with the automatic generation of a PDF offer, while the financing is indicative and requires confirmation. This avoids legal problems resulting from changes in exchange rates, component prices at suppliers and insurance indexation.

Tier 4: Quote Engine and Quote Export

When the customer clicks „ask for an offer”, the configurator must do six things: validate the configuration against the rules, calculate the final price, generate a PDF with the dealer's branding, save the lead in CRM, assign the salesperson according to the routing algorithm, send an email and SMS notification. This is usually within 2-4 seconds of clicking.

The bottleneck in this layer is usually PDF generation. Car manufacturers require that the offer looks the same as in the traditional process: a title page with a 3D photo rendered in high resolution, an equipment table, financing charts, legal disclaimers, a footer with dealer data. Rendering a 3D photo in print resolution takes 8-30 seconds on the server side, so asynchronous generation is a good pattern: the client gets confirmation right away, PDF BEFORE.

Layer 5: integrations with dealer systems

A configurator that does not save data to the dealer's system is a marketing attraction, not a sales tool. In practice, you need to integrate with at least three systems. DMS (Dealer Management System) that tracks the inventory of models on the way to the showroom and allows you to book a specific copy for the customer. CRM in which leads land with a full configuration history: what the customer clicked, what they changed, at what point they abandoned the funnel. Manufacturer's portal that reports fleet orders to the headquarters in.

Integrations via API based on OData, Jato, DAT AutoMap formats are the standard in automotive. Dealers independent of one brand must also take into account integration with financial portals such as Volkswagen Financial Services, Toyota Bank or specialized fleet platforms such as LeasePlan Connect. This layer usually represents 30-40 percent of the implementation cost and is the main reason for the time that takes longer than the visual configurator itself.

The forks below refer to the realities of the Polish market: senior developer rates PLN 150-250 net per hour, 3D modeler PLN 100-180 per hour, project run by a medium-sized software house. This is usually 40-60 percent of what a similar implementation costs for a Western European agency. The division into three levels follows the functional scope and depth of integration, not the size of the customer.

Dealer MVP: PLN 60-120 thousand net

Budget for a dealer who wants to have a configurator on the website for 1-3 models, without integration with the DMS or the manufacturer's portal. Scope: 3D model of each car (PLN 8-15 thousand per model, for a Polish 3D modeler working on models purchased from the market plus adaptation), configuration engine with 6-8 steps, simple price engine with a flat price list plus a table of fleet discounts, PDF offers with dealer branding, integration with CRM via webhook (most often HubSpot, Pipedrive or own). This level is suitable for a dealer who has so far conducted fleet sales through Excel and wants to professionalize, but there is not yet a volume that justifies investing in full integration with the central system. The return on investment is usually at the level of 4-8 months, mainly due to the shortening of the bidding cycle and the increase in the conversion rate from lead to sale.

Fleet standard: PLN 150-260 thousand net

Budget for a large fleet dealer, a dealer network or a medium-sized manufacturer. Everything from the MVP plus level: extended options tree up to 12-16 steps supporting full fleet configuration (vehicle branding, wrapping, additional workshop equipment), price engine with quarterly discounts and buyback value, integration with DMS via API, partner portal for fleet owners with customer accounts, generating an offer in three variants (cash, leasing, long-term rental). This level covers most implementations in the Polish B2B automotive segment. The customer gets a tool that actually replaces 60-80 percent of the salesperson's work in the bidding phase and allows one person to handle the volume previously required by the team. Return on investment: 4-7 months with a volume of 300-800 leads per year.

Production enterprise: PLN 280-500 thousand net

Budget for a manufacturer or importer who implements a configurator as part of the sales infrastructure and wants a single configuration to synchronize with the headquarters, production system and dealers. Everything from the Standard plus level: business rules engine based on DMN/JsonLogic with a panel for product managers, multi-tenant architecture supporting 20-100 dealers with separate price lists and rules, API for white partner solutions, integration with SAP/Oracle on the production planning side.

This level is a platform, not an app. The implementation is done in phases: first one market and one segment, then expansion. The cost of living after one year of commissioning is usually PLN 25-50 thousand per year, mainly due to maintaining integrations that evolve with changes on the part of partner systems.

ROI: how to count the return from the configurator before a decision is made

The 3D configurator is an infrastructure investment, not a license purchase. The return is calculated by three levers: an increase in the lead conversion rate into sales, a shortening of the bidding cycle (translates into a higher trading capacity without team growth), and an increase in the average value of the order (the customer sees the visualization of the premium package and more often chooses the higher-positioned variant).

Simple calculation model for a medium-sized fleet dealer: 400 leads per year, current conversion 22 percent, average fleet order value PLN 320,000. The first stage of the project is usually devoted to inventorying the current process and establishing a real baseline. It is normal, and it is good that it is, because without knowing about the starting point, it is impossible to measure improvement later.

Kiedy konfigurator 3D się nie opłaca

Druga: sprzedaż wyłącznie ustandaryzowana. Tydzień 15-18: launch i pomoc post-launch. Wdrożenie na produkcję, monitoring pierwszych 500 sesji, szybkie poprawki na podstawie realnych danych. Szkolenie handlowców. Podłączenie analityki (heatmapy porzuceń, statystyki użycia). Przekazanie dokumentacji i procedury utrzymania.

Konfigurator 3D a szersza infrastruktura sprzedaży B2B

Konfigurator który stoi jako osobne narzędzie odłączone od reszty procesu sprzedażowego traci połowę wartości.
